Phase 2: Experiment
# Appoint an AI Coordinator
Name one person to track every pilot in flight.
Think air traffic controller. This person tracks current and planned pilots, connects related efforts, and reports progress to leadership. Larger organizations may build an AI PMO instead.
Fund the role. For a team of up to 10, plan about half their time for the first 90 days, then 15% to 20%. Adding it on top of a full workload is the most common way this role fails.
## Put it to work
- ✓Look for a connector with deep institutional knowledge.
- ✓Pick curiosity over formal AI expertise.
- ✓If you hire outside help, choose someone who aims to work themselves out of a job.
