# Who's on this change?
A one-page role check for any project
Every change needs a few people-side roles filled: someone to back it, someone to run it, and people to carry it to the floor. When nobody writes them down, everyone thinks someone else has it. Fill this in at kickoff, by name.

At kickoff, or when a change stalls
## Who's on this change?
A one-page role check for any project
- 1 Who backs it? Gives time, money, and cleared barriers. Decides when priorities collide.
- 2 Who runs it day to day? On a small team, keep this person separate from the backer.
- 3 Who carries it to the floor? Champions, peer helpers, and the managers who explain it to their teams.
- 4 Whose work changes? By role and by name. They know the process best.
- 5 Which role is missing or fuzzy? Ask for it by name, with what the role does and how much time it takes.
- 6 How will we know it worked? Agree on two measures at kickoff.

## How to use it
### Use names, not titles
"Nursing leadership" is not a person. If a box only has a title in it, the role is probably unfilled.
### One person, several hats is fine
Small teams overlap. Just keep backing the change and running it day to day as two separate jobs.
### Revisit it when things stall
A change that stops moving usually has a missing or confused role. Check this page before adding more training.
## Why it matters
A one-page charter with roles and "who decides" takes about 90 minutes. Skipping it costs far more when partners later disagree about who makes the final call.
## Go deeper, free
Who Does What in a QI Change? is a free, self-paced course, roughly 30 minutes, no sign-in. Learn the six people-side roles, the two meanings of "champion," how one person can wear several hats, and how to spot and ask for a missing role.
