Phase 3: Extend

Decide where the gains go

Commit freed time and money before it arrives.

If you don't decide, the default is cost cutting, and your team will conclude every earlier promise was cover. Before a pilot scales, split the expected gains across four buckets and announce the split.

First, confirm you control the split. Get agreement from your board, CFO, or manager, in writing if you can. Then watch the ratchet: pair every reported gain with the story of where it went.

Put it to work

  • Growth: serve more people with the freed capacity.
  • Quality: go deeper on the work you already do.
  • People: return time for learning, development, and recovery.
  • Margin: name the amount that goes to the bottom line.
